I think you have come long way so don't get frustrated by Jeab's childish reaction yet.
I think there are two things that can be done.
1. Use fact as indicator to develop self. If staff can evaluate fact by
themselves, they will be less defensive. Time being spent is the fact.
They can look at Job Performance Report to review plan vs. actual as part of their own discovery.
(BTW, the report is not finished yet)
2. Use informal communication as often as possible. If staff knows small
comments by day and get trained by day, they will be less defensive. For
this, you have already started.
For the weekly plan can have 75/25 where 75% is the new item to do on that week and 25% is the support activities that come up during the week.
The goal is for our team "learn" to make up the mind > plan and take
actions to achieve per plan. As you understand it, they should finish
per plan.
If they are trained to do this, they will have some chance to grow up
professionally to become a valuable resource. The chance to grow up is
"human being's potential".
