Dear all,
following our last difficult week of production behind us and some delays occuring to the start up this week, here is what we agreed today :
1. Coconut receiving schedule and supplier production sequence
hopper 1 : sombat/organic ratchaburi
hopper 2 and 3 : bonam
first trucks coming are Sonbat's : they are the first one to be used and empty hopper 1, following by hopper 2 and 3.
Ratchaburi unloaded when sombat done in the early afternoon.
Production sequence : sombat--> bonam --> ratchaburi --> bonam.
2. Training by maintenance of leaders /supervisors :
-start up utilities (air, chiller, electricity, ozone water..)
Responsibility : production makes use of utilities, maintenance fixing if problem
-conveyor : as much as we can, run conveyors continuusly. emergency button Must not be used on going to stop the lines.
3. Organization
CIP and ozone not done during punching hours.
-Dedicate a small team to run during CIP during break night shift and day shift.
Ozone run after CIP, during lunch and dinner, three times a day
-Change water on Sunday and not on monday morning.
4. punching room focus
Punching being our limitation, strictly monitor this room by leader and maintenance team .
Fix what should be fixed from a machine point of view by maintenance
check coconut inbound and repartition in conveyors punching
collect any improvement ideas, issues, faced by operators
Measure the performance on hourly basis- react /adjust during the day
5. recruitment
a special operation on going, to recruit missing people in punching and third shift.
